DECEVAL, the leading organization of the Colombian capital market infrastructure, asked us for a complete review of its business processes that would allow us to make more efficient the management of custody, administration, compensation and settlement of loans to individuals, companies, investors and all financial agents inside and outside the country. 

The project had a not very satisfactory first stage for the client (prior to my joining the company), for which the project had to be retaken, resources reassigned and the project restructured to arrive at an alternative of greater efficiency and satisfaction the client’s. It was achieved after 60 days of hard work and the client achieved through its implementation, an operational efficiency of 70%, a higher quality and security of management in customer service and complete satisfaction that generated new subsequent projects.

BRIEF DESCRIPTION:

The Romero group, one of the largest groups in Peru, with an approximate turnover of USD 7,000 million, made the decision to seek greater operating efficiencies at the back office level of the entire group. For this, the Priox company was created, and we won the structuring and implementation project of the Priox Shared Services Center. 

The project scope contemplated the processes of Purchasing, Accounting and Finance, Human Resources and Information Technology and was developed in a period of 14 months. 

This project was of substantial importance, since it was our first large-scale project in this business group, and one of the directors, shareholder and family member, was fully committed to it, since it was his initiative at the level. family, and a failure in this project not only affected us as a supplier, but also himself personally, family and his position at the board level.

The project was really satisfactory, and we received recognition at the board of directors, since it was put into operation, exactly on the planned date, without economic deviations and, most importantly, without noise within the economic group.

BRIEF DESCRIPTION:

The Newmont Yanacocha mining company asked us for a Backoffice process optimization project, which was stipulated in a total period of approximately 6 months. During the initial phase of the project, at the corporate level, the decision was made to implement a shared services center in all the mining operations that were in operation. 

Based on this definition, we decided to have a project committee meeting and present the situation of non-convenience of continuity of the project that we were carrying out, since it would be a meaningless expense based on the new definition taken from the CSC implementation.

The project was aborted even with the negative consequences that this would have for us regarding the income that would no longer be had, but it was the most appropriate to maintain a long-term relationship with the client, based on credibility.

A week later, the company’s CFO summoned us again, thanked us for the honesty in our way of managing business, and as a consequence, he assigned us a project of greater size and importance, which was the structuring and definition of processes of the new (CSC) Shared Services Center of the Yanacocha operation in Peru.

The company detected that it had had problems in its cost system that was in Oracle, and therefore, it had an important tax contingency that they had to solve. We presented and developed a project in which, through reverse engineering, we had to restructure the cost calculations from that moment 3 backwards in order to redefine the cost bases on which the balance sheets had been calculated, and quantify the impact of taxes. not paid because of those miscalculations of costs. 

We arrived at the result after 2 months of exhaustive work by a team totally dedicated to this client, thus being able to determine the figures that should be taxed. The client made all the corresponding adjustments and thus avoided a multi-digit fine that would have had a strong economic / financial impact in addition to their image in the market, since they are an important player in the field of mass consumption.

In this project, the CEO of t-Gestiona, the shared services center of the Telefónica group, required us to carry out a business transformation that would allow him to achieve an optimization of business processes as well as a structural optimization of the company. Since it was a strategic and extremely sensitive project, it was developed with a very high-level team, seeking not to impact the organization and that the changes that arose were treated in such a way that the operation did not suffer any type of inconvenience.

The project was executed, achieving an approximate efficiency of 35% and with organizational changes that basically consisted of a reallocation of resources based on experience and knowledge, practically without having to lay off personnel.

This project was presented and approved even by the CEO of the Telefónica Group in Latin America, generating a great level of relationship with the client that is maintained to this day thanks to the proposed solutions and the results achieved.

Tecpetrol, a company of the Techint group, asked us to analyze the possibility of making the document management of the purchasing process more efficient, because they had several offices distributed throughout the country, all very distant, and they wanted to make that process more efficient . 

Since they had SAP R / 3 as ERP, they were suggested to implement SAP’s DMS functionality, which would allow synergies and significant cost reductions and in turn greater operational efficiency. 

They hired us the project, through which we help them to implement the new processes for capturing and managing supplier vouchers, their digitization in each of the reception offices and through the DMS, their link with the SAP MM, FI and CO to have the process and document reconciliation fully centralized and automated. 

It was a very good project delivered on time and on a pre-established budget, which allowed us to improve the relationship that we already had with the client.
